Internal People Framework — Explainer

Axmed Impact Levels

How our levels are structured, what each level means, and how people grow through them. This explainer is the reference document — for who sits at each level, see the role-mapping visual.

Purpose
Why we use Impact Levels

Impact Levels give Axmed a structured way to align compensation, accountability, and career growth with the skills, scope, and responsibilities of each role. They reduce inconsistency and bias, support budgeting, and underpin how we calculate phantom stock options.

The framework is built around two ideas: accountability (what or who you are responsible for) and autonomy (how independently you can act and decide). Progression in any direction comes from growth on both axes.

Structure
Three Stages, Two Levels Each
Every role sits within one of three stages — Igniter, Shaper, or Pioneer — and each stage has two sub-levels. Career growth means increasing accountability and autonomy.
Stage 1

Igniter

Foundation and learning phase. Contributors developing independence and responsibility — executing within a defined scope while building depth and reliability.

IC Path — Early-career contributors. Routine to moderately complex work. Growing autonomy; accountability for personal output.
PM Path — Not applicable: no management roles at Igniter level.
Stage 2

Shaper

Proficient and influential. Trusted to deliver independently and start shaping outcomes for others — through the work itself (IC) or through people (PM).

IC Path — Delivers complex projects independently. Influences team or function. Mentors peers.
PM Path — Early-to-mid career people leaders. Guides teams, develops talent, drives team performance.
Stage 3

Pioneer

Strategic and organisational. Fully accountable for outcomes at the highest level of autonomy. Shapes Axmed's direction over the long term.

IC Path — Recognised experts at full independence. Strategic, cross-functional work. Org-level accountability.
PM Path — Senior leaders accountable for departments, functions, or the company. Sets vision and strategy.
How the levels connect
Two paths, one framework
Everyone starts in Igniter. After Igniter 2, the track splits into Management or Individual Contributor — both progressing through Shaper and Pioneer at equal seniority, converging at Executive.

Tracks
Two Equal Paths: IC and PM
Within each stage, Axmates can progress through one of two tracks. Both are equal in scope, value, and seniority — the difference is where impact comes from.

Individual Contributor (IC)

Experts who grow in depth, influence, and strategic impact

ICs amplify their own contribution through deep technical or functional skill. They grow without taking on direct people management — but at senior levels their reach across teams and functions is equivalent to that of senior people managers.

People Manager (PM)

Leaders responsible for amplifying impact through others

PMs grow Axmed by building, guiding, and scaling teams. Accountability is for the outcomes of others. PM track begins at Shaper level — there are no people management roles at Igniter.

Expectations
Four dimensions that define each level
Every level is described against the same four dimensions so growth is measurable and comparable across functions.
Dimension 1
Key Behaviours

What's consistently demonstrated at this level — how the person shows up in the work day to day.

Dimension 2
Autonomy

The degree of independence in decision-making and action — from "follows guidance" to "sets company direction."

Dimension 3
Accountability

The scope of ownership for results, from individual task delivery up to company-wide outcomes.

Dimension 4
Task Complexity

Difficulty, scope, and ambiguity of work — from routine tasks to highly strategic, undefined problems.

IC Track
Individual Contributor — level by level
Six levels across three stages. Each row shows the role equivalent and what's expected on each of the four dimensions.
